But where do you start when you have dozens of machines, hundreds of products, and constant pressure to deliver results? Here is a proven, step-by-step process for identifying and eliminating bottlenecks. ## Step 1: Value Stream Mapping (VSM) Before you start optimizing, you need to understand the current state. Value stream mapping is a tool that visualizes the flow of materials and information from the customer order to the delivery of the finished product. The map reveals where inventory builds up, where material waits, and where you are losing time. ## Step 2: Identifying the Bottleneck A bottleneck is the workstation or machine that limits the throughput of the entire line. According to Eliyahu Goldratt's Theory of Constraints, every system has exactly one bottleneck at any given moment. You will find it where the largest queues of work-in-progress (WIP) build up. ## Step 3: Root Cause Analysis - Ishikawa (fishbone) diagram — systematic root-cause analysis across 6 categories - 5 Why method — asking "why?" repeatedly until the root cause is found - Pareto analysis — 80% of problems stem from 20% of causes - Time study — detailed measurement of the time taken by each operation ## Step 4: Implementing Improvements Based on the root-cause analysis, introduce changes: this may involve reorganizing the layout, standardizing operator work, eliminating unnecessary movements, implementing SMED to reduce changeover times, or balancing workloads across stations. ## Step 5: Measurement and Standardization After implementing the changes, measure the results. Compare key indicators before and after: cycle time, OEE, WIP, and lead time. If the results are positive, standardize the new way of working — create new work instructions and train the operators. > Optimization is not a one-off project. Once one bottleneck is resolved, the next will emerge. And that is perfectly normal — that is how continuous improvement works. The key is consistency. Modern digital tools can significantly accelerate this process.
